As Christmas approaches, the noise falls away. In that quiet, something honest appears – how you are really going.

Not the story you tell. Not the performance. On Christmas morning, before the mind takes over, your semi-conscious waking state tells the truth…

The first thoughts, feelings, images and gut sense never lie. They show you, clearly, how things are going; in yourself, in your leadership, your relationships, and the way you are living.

That moment matters more than most leaders are willing to admit.

Because it cuts through the metrics, the narratives, and the busyness.

In that space between sleep and waking, nothing is hidden. You can’t rationalise it away. You can’t blame circumstances or people. Your body and gut already know whether your leadership strategy is working, or quietly costing you.

So here’s the simple reflection as we close the year.

If you wake peaceful, clear, quietly energised, chances are your principles are aligned. You’re leading in a way that is sustainable.

If you wake tired, anxious, restless, already busy in your head, something important needs attention.

This is where leadership becomes very simple:

You’re either managing people – or you’re growing them.

Managing people creates stress, dependency, conflict and burnout.
Growing people builds responsibility, courage, trust and momentum.

And there is one truth that sits underneath it all:

The level of your maturity and performance as a leader sets the level for your people. Full stop.

You are the tuning fork.

This is the difference between management-based leadership and Guardian-based leadership.

Guardian leaders don’t hold everything together through control or presence. They create environments that work without them. They grow people who take responsibility for their role. They step back so others can step forward. They build something that lasts.

Growing people’s maturity through courage, responsibility and trust – leading naturally to momentum and performance.

A few honest questions about your 2025 leadership performance – to help you get raw and real about what 2026 needs to look like:

  • How do I actually wake up most mornings before work – peaceful, clear and proud, or tired, anxious, stressed and feeling like a fraud?
  • Am I growing people to do my job without me there, or am I protecting my role?
  • Do I spend more time growing people, or resolving avoidable inter-staff conflict?

Don’t rush those questions. They’re not meant to be answered quickly.
